Consolidating fourteen ERP instances into one governed warehouse

Challenge

A group formed through acquisition ran fourteen ERP instances across five countries. Group reporting was assembled by hand in spreadsheets and took eleven working days.

Approach

A conformed dimensional model, an ELT layer with data contracts on every source, and a reconciliation framework that made every restated figure traceable to a source record.

Result

Month-end close cut from eleven days to four. Twenty-three manual reconciliation spreadsheets retired. External audit queries on group consolidation dropped to zero in the following cycle.

  • 11 → 4Days to close
  • 23Spreadsheets retired
  • 14Source systems unified

Challenge

An ageing co-location contract was expiring in eleven months with no extension available. Two hundred and eighty workloads had to move, several of them regulated.

Approach

A seven-R disposition assessment retired 61 workloads outright, repurchased 12, and rehosted the bulk in six waves. The regulated estate was replatformed last, after the pattern had been proven twice.

Result

Migration completed five weeks before the contract expiry. Run cost 29% below the co-location baseline after the first FinOps cycle. No unplanned downtime on a regulated workload.

Challenge

A funded product launch had a hard retail deadline and an engineering team of four. Hiring permanently would have taken a full quarter.

Approach

Six augmented engineers and a delivery manager embedded into the existing team, working the client’s own board and ceremonies. Daily time sheets and a fortnightly demo kept scope honest.

Result

Launch hit the retail date. Four of the six engineers converted to permanent staff at the end of the engagement, taking their context with them.

Challenge

A flat network, shared administrator accounts and partial MFA coverage across nine hundred staff and forty stores.

Approach

Identity first: MFA to full coverage, privileged access vaulted, joiner-mover-leaver automated. Segmentation followed, store by store, with a rollback plan per site.

Result

MFA coverage from 54% to 100% in seven weeks. Standing administrative privilege eliminated. A tabletop exercise in month four found — and fixed — a restore process that had never actually been tested.
